Built Around the Belief That AI Integration Should Feel Considered, Not Forced
Naga Sync is a small, specialist team working at the intersection of AI capability and organizational readiness — helping Thai businesses and institutions move forward at a pace that fits their culture and context.
Back to HomeFrom Chiang Mai, With a Long View
Naga Sync was founded in 2019 by a team that had spent years watching international AI consulting firms arrive in Thailand with frameworks built for very different organizational cultures. The fit was often poor. Change happened slowly or not at all — not because of technology, but because the human layer had been underestimated.
We started with a single belief: that AI integration works best when it's designed around the real rhythms of an organization — its communication norms, its existing trust structures, the way decisions actually get made. Chiang Mai gave us a grounded starting point. Northern Thailand's blend of traditional craftsmanship culture and a fast-growing technology sector made it a particularly interesting place to develop this kind of practice.
By 2022, our methodology had taken a clear shape — structured engagements with defined deliverables, a strong emphasis on internal capability building, and a consistent discipline of not recommending tools before understanding context. That approach has stayed consistent as our client base has grown.

What Guides Our Work
Clarity Over Speed
Every engagement begins with a period of careful observation. We don't arrive with solutions already in hand. Understanding your organization's actual situation takes precedence over moving quickly.
People Are the System
AI tools don't integrate themselves. The quality of adoption depends almost entirely on how the human side of change is handled. This sits at the center of everything we design.
Independence as the Goal
A successful engagement ends with your team capable of continuing without us. Building internal capability — not ongoing dependency — is what we consider a good outcome.

How We Maintain Quality Across Every Engagement
Confidentiality Standards
All client information, process data, and organizational assessments are handled under strict confidentiality agreements, with limited internal access and no third-party sharing.
Scope Definition Protocol
Every engagement begins with a written scope document agreed by both parties. Changes to scope are negotiated formally — preventing both overreach and under-delivery.
Documented Deliverables
All findings, frameworks, and recommendations are delivered in written form — clearly structured for use by people who weren't present during the engagement itself.
Stakeholder Alignment Reviews
Formal check-in sessions at key milestones ensure that findings and direction remain aligned with organizational leadership throughout each engagement.
Data Handling Compliance
We follow Thailand's Personal Data Protection Act (PDPA) and international best practices for any data encountered during process observation and analysis work.
Methodology Review Cycles
Our engagement frameworks are reviewed and updated twice per year based on outcomes data, emerging AI developments, and feedback from completed client engagements.
AI Capability Grows When Organizations Are Ready For It
The most common difficulty organizations face when attempting AI adoption isn't a technology problem — it's a preparedness problem. Teams are asked to adopt tools before anyone has mapped the processes those tools are meant to support. Change is introduced without sufficient communication. Employees experience uncertainty that managers aren't equipped to address.
Naga Sync's work addresses this directly. Each of our three core engagements — the workflow audit, the change management program, and the innovation lab — targets a specific layer of organizational readiness. Together, they describe a path from initial curiosity about AI to sustained internal capability for AI-assisted work.
Based in Chiang Mai and working across Thailand, we bring a regional understanding that international consultancies often lack. The dynamics of Thai workplaces — communication norms, leadership structures, and collective decision-making patterns — inform every aspect of how we design and deliver our engagements.
